Agentic platforms automate workflows, therefore freeing up time. You now have two options:

  • Keep headcount and compress tasks, so employees produce more in less time.

  • Or reduce headcount while maintaining or increasing productivity, boosting margins.

Reducing headcount or compressing tasks per unit of time might be profitable in the short term, but it is an operational liability in the long term. Why? Because it is the seamless cookbook for high turnover and high expenses in hiring, training, and retention.

  1. Agentic platforms are way more labour-needy and value-extraction by nature than is usually admitted. They need to be fed not only with data but with business logic, context, and tacit knowledge.

  2. Agentic platforms are deployed in a capitalist ecosystem where time is money. Freed-up time is automatically reinvested in productive activity, creating a time compression: more tasks are completed per unit of time.

To really understand the risk no one talks to you about with agentic platforms, you must cut through the marketing fluff and take a material look at how they work.

Current agentic platforms are a foundation LLM (GPT-4 or Claude) generating text, wrapped in shiny dashboards for employees to produce through a process that now looks like a colour-by-number book—the McDonaldization of corporate workflow: Efficiency, predictability, calculability, and controllability.

The "agentic" part is a layer of traditional software coding (loops, decision trees, and API calls) built on top of the model. Meanwhile, the platform doesn't adapt to the complex, messy reality of a human expert's day. Instead, it forces the human expert to break their job down into rigid, platform-approved, colour-by-number steps just so the LLM can understand it.

The vendor builds the colouring book. The API connects the crayons. But the human employee is still the one forced to sit there and stay inside the lines, feeding their tacit knowledge into the vendor's machine.

And entry-level workers are more strategic than you think when buying into agentic platforms:

  • If the model uses only the parameters and dataset used to build it, it becomes obsolete within a couple of days.

  • If you train the next generation of your agentic platform purely on the synthetic sludge that current AI is pumping onto the Internet, given that Internet content is now massively AI-generated, the model degrades. The outputs become repetitive, the reasoning fractures, and the model eventually collapses in on itself.

It is called model collapse.

AI cannot generate net-new paradigm shifts; it only synthesizes what it has ingested. To learn anything genuinely new, an LLM requires fresh, human-generated ground truth.

So, an LLM must, to stay relevant and efficient, constantly be trained and updated through Reinforcement Learning from Human Feedback. While AI companies are experimenting with synthetic data (i.e., AI grading AI), the anchor of all value is still human labour.

Whether it is a low-paid click-worker labelling toxic content, or a highly paid CoS correcting the strategic output, human friction is the only fuel that refines the machine. Without humans continuously curating the inputs and correcting the outputs, the machine stops improving.

And here comes the $1M question:

Who will execute the reinforcement learning for your agentic platform?


Let’s Do the Math

The employees in your department who remain are now caught between a rock (being laid off) and a hard place (submitting sick leave for burnout).

You now understand that the planned gains from your new agentic platform must be stress-tested against the actual operational and strategic costs it creates (the Lego set against the wall I mentioned in the introduction).

HR researchers estimate that when a white-collar professional burns out, goes on leave, and eventually quits, the total cost to the company ranges from 150% to 250% of that employee's annual salary. If we use a white-collar employee making $100,000 a year as our baseline, the total financial damage can easily hit $150,000 to $250,000.

Here is the step-by-step breakdown of how those costs accumulate over the employee's burnout timeline.

Before the leave

Before the employee submits a sick leave request, their productivity usually drops for months due to exhaustion. A 2025 study from the CUNY School of Public Health found that actively burned-out professionals cost their employers heavily in lost productivity and errors before they even stop working. This averages about $4,200 for a standard salaried worker, $10,800 for a manager, and over $20,000 for an executive.

The Leave of absence

Let's assume the employee takes a standard 12-week medical leave for burnout. Even if a third-party Short-Term Disability policy covers their actual salary, you still must pay the employer portion of their health insurance, retirement matching, and other benefits while they produce nothing. The U.S. Bureau of Labour Statistics pegs the cost of benefits at roughly 30% to 38% of a worker's base salary. For a 3-month leave on a $100k salary, that is roughly $7,500 to $9,500. By the way:

  • HR and management must spend hours filing disability paperwork, coordinating with insurance carriers, and adjusting team workloads.

  • The employee's work doesn't disappear. You must either hire a temporary contractor (often at a 50% premium) or push the work onto the remaining team, increasing the risk of burnout contagion.

The turnover

Burned-out employees are 2.6 times more likely to seek a new job actively. If the employee realizes their depression is tied to the workplace culture, they won't come back. Now you must replace a $100k knowledge worker—and the costs add up:

  • External recruitment agencies’ standard fees are 20% to 30% of the first year's salary ($20,000 to $30,000).

  • Dozens of hours spent writing job descriptions, reviewing resumes, and interviewing candidates.

  • It takes 3 to 6 months for a new white-collar worker to reach 100% productivity. If you pay a new hire $25,000 for their first three months of work, but they operate at only 50% capacity while they learn the systems, you have lost $12,500 in unearned salary.

While an agentic platform saves $100,000 in immediate headcount and promises exponential mid-term productivity, that automation ROI will be cannibalized if the disruption triggers a $150,000 to $250,000 friction cost for every remaining employee who burns out managing the transition.

And here comes the butterfly effect:

Say you cut one head, saving $100,000 in base salary. Your CFO is satisfied with the quarterly balance sheet. The AI vendor’s promise—that the agentic platform will allow the remaining employee to do the work of two—is accepted as fact.

But here is where the material reality hits hard. The agentic platform successfully doubles the speed and volume of the process. But it does not double the speed of human judgment.

Suddenly, the remaining employee is sitting at the end of an AI firehose. They are receiving twice as many standardized outputs, drafts, and data points, and they must apply their unquantifiable human judgment. They are doing the cognitive heavy lifting of two people while managing a relentless machine workflow.

Beyond the risk we discussed that the employee would burn out and leave, the situation accelerates for the new hires. They dropped into a high-velocity agentic workflow without any of the tacit knowledge or contextual history that the previous employee possessed. Because the supermental model of the AI only knows the process, the new hire must guess the context. They burn out even faster, accelerating the cycle.


What’s Left of the Agentic Platform Blueprint?

We have now thrown the agentic platform blueprint against the wall of material reality.

BomaliQ is not a doom-teller, though, but a Schumpeterian destructor-creator. The Lego set isn't fully destroyed; what remains after the shock is exactly where your leverage lies. You must adopt a model of the sovereign core vs. the mercenary perimeter.

You deploy the agentic platform as a mercenary to automate the high-volume, replicable perimeter of your business. But you protect and build a moat around your sovereign core—the 1% of tacit knowledge, human judgment, and contextual trust that makes your firm inimitable.

It sounds obvious, but it’s not. Agentic platforms are extractive machines without borders; if you do not define your sovereign core beforehand, the machine will attempt to consume it.

I know the standard C-Suite reflex here: externalize the mercenary perimeter to a BPO in the Global South to handle the AI's friction, leaving your corporate office in the Global North to focus purely on the strategic edge. This is a fatal strategic illusion. Click-workers can execute commodity tasks, but they cannot replicate your firm's tacit knowledge, institutional memory, or client nuance. If you outsource the curation of your agentic platform to workers who lack your context, they will train the machine to operate efficiently, but mindlessly. Within six months, your highly paid 'strategic thinkers' won't be innovating; they will be spending their days acting as highly paid janitors, cleaning up the contextually broken outputs of a poisoned perimeter.

If the laid-off employee's job was basic data entry, shifting numbers from Column A to Column B with zero human judgment required, then the agentic platform does absorb the work safely, and the remaining employee won't burn out.
